How should hardware teams manage manufacturing files and build records?
Manufacturing files—CAD, drawings, BOM, Gerbers—need revision control with clear version labeling and a record of what changed between revisions. Build records need to capture what was actually built: inspection reports, manufacturing photos, QC notes, and any deviations from the spec, for every production lot. These are two different things, and both matter for traceability.
Why this becomes hard
Most hardware teams manage files in shared drives with informal naming conventions. Revision control is implicit. The build record is usually the engineer's memory of what happened. This works at five units. It fails at fifty, and breaks completely at five hundred—especially when a customer reports a field failure and you need to reconstruct which revision of which component was in the unit they received.
What teams usually miss
The build record needs to be separate from the design file tree. Files change; the build record captures what was used and what was found at a specific point in time. A Rev C drawing doesn't tell you what revision was used for the batch shipped to your customer in the previous quarter. Without that link, failure analysis is guesswork. Teams also commonly omit deviations—parts that were substituted, dimensions that were accepted out of tolerance, or rework that was performed—because there was no formal place to record them.
